BoldBellowsA real desk, not a warehouse guess

Give a stuck Ecwid order a structured choice, not silence

A paid order collides with stock that isn't there, and the usual result is a warehouse worker improvising a swap with no approval trail. We post a private Teams card with only the substitute candidates your rules actually approve, and log exactly who decided what.

  • Only approved substitutes ever get offered
  • Every decision is dated, sourced and owned

Ecwid to Microsoft Teams automation by BoldBellows: an inventory substitution desk that presents a structured choice when a paid line cannot be fulfilled as ordered

What an Ecwid collision clears before a Teams card posts

  • A genuine paid-order stock collision, confirmed firstnever a guess from an alert
  • Every card keyed to the order-line IDnever a mutable description alone
  • Only rule-approved substitutes ever get listednever an improvised swap
  • Sensitive order context reaches only the right scopenever a broadcast to the whole workspace
  • One flat build price you pay oncewith no per-order or per-seat surcharge afterward

01The improvised-swap trap

A missing decision desk turns into a warehouse guess

When a paid order's exact combination isn't there, someone in the warehouse usually has to decide something on the spot. Without a structured place to make that call, the decision happens informally, with no commercial sign-off and no record anyone can point back to later.

"The warehouse shipped a pricier variant without checking if that was even okay."

Nobody had a place to approve the swap, so a costlier substitute went out with no sign-off at all.

"A customer rejected the replacement after it had already been reserved and packed."

Nothing captured that the reservation depended on customer approval that was never actually confirmed.

"An order's full details ended up posted in a channel way too many people could see."

The alert broadcast to a general channel instead of the scope that actually needed to act on it.

A substitution decision made on the spot, with no record, is a decision the business can't defend later. The desk exists so that choice always has an owner and a reason attached.

Same collisions, same warehouse. The difference is whether Teams shows a structured desk with approved options, or nothing at all until someone improvises.

Before

Warehouse floor Decision: whoever's on shift Record: none
  • A pricier substitute can ship with no sign-off
  • A customer rejection has no evidence trail
  • Order context can broadcast too widely

After

Exception: ORD-4471-L2 2 approved candidates found ✓ Only approved substitutes are listed ✓ Keyed to the order-line ID ○ Every decision is logged with an owner
  • A substitution decision always has an owner
  • A rejection traces back to a logged reservation
  • Order context stays within the right scope

02How it works

The three risers a collision climbs before it posts

Each step is a broad riser with its own acceptance condition — qualify, translate, commit — and a guarded side stair returns any uncertain case to exactly the step that needs repair.

STEP 1 · QUALIFY Order line, stock read STEP 2 · TRANSLATE Candidates, priority set STEP 3 · COMMIT Card posted, decision open Uncertain → back to repair STEP 1 · QUALIFY Order line, stock read STEP 2 · TRANSLATE Candidates, priority set STEP 3 · COMMIT Uncertain → back to repair
Nothing posts by default. A collision only climbs to a card once each step's condition is met.

Why the candidate list is built, not improvised

  • A webhook says something changed, not what to do about it. The desk re-reads the full order and current stock before deciding anything, so a stale or partial payload never triggers a card by itself.
  • It doesn't matter which screen caused the shortfall. Whether the sale came through your storefront, got entered by staff, or arrived via an API call, the same webhook fires, so the desk gives every source the identical re-check before it decides.
  • An Adaptive Card can carry real buttons, not just text. That's what lets the desk present substitute, backorder, cancel and contact-customer as genuine actions a person taps, instead of a message someone has to interpret.

03Inside the desk build

From a private card to a fully audited desk

Substitution Desk Card ships with the exception card and private routing. The candidate finder and decision actions join at Substitution Desk Candidate. The decision journal and reservation handoff complete the model at Substitution Desk Ledger.

04Who it's for

Built for teams where a substitution needs sign-off

Warehouse supervisors proposing substitutes, customer-service leads approving outreach, merchandisers who know equivalent stock when they see it, and operations directors reviewing where delays actually come from.

Warehouse supervisor proposing substitutes

Needs a structured place to suggest a swap instead of just deciding it alone on the floor.

Customer-service lead approving outreach

Wants to confirm when a customer actually needs contacting before a reservation gets made.

Merchandiser identifying equivalent stock

Wants candidate suggestions grounded in real category rules, not a warehouse guess.

Operations director reviewing delays

Wants a clean record of every substitution decision to spot patterns worth fixing upstream.

05Compare

Where a generic alert setup runs out of authority

Posting a Teams message when an Ecwid order fails to reserve stock takes minutes. Giving that message an actual decision, approved candidates, and a record of who chose what, is where a generic alert stops being enough.

The costlier-substitute trap

The substitute costs more and requires approval before offering it. The desk routes that specific case to a commercial approver instead of letting the warehouse decide it alone.

The reject-after-reserve trap

The customer rejects the replacement after the warehouse already reserved it. The reservation handoff is designed to wait for confirmed acceptance before it ever notifies fulfillment.

Which Ecwid orders should reach the desk?Required

Hybrid events plus scan adds a sweep that catches a collision the live feed missed.

How should a decision trace back to its order line?Required

Always-create-and-quarantine adds a queue for a match the rule can't confidently resolve.

A review queue takes more setup than a stop, but nothing silently falls through.

06The process

A short build, tested against a real collision before it goes live

Substitution Desk Card ships fastest, since posting one exception card is a narrow job. Substitution Desk Candidate adds a real week of work, because a candidate finder has to earn our trust against your actual category and stock rules before we let it suggest anything. Substitution Desk Ledger runs longest of the three, closer to thirteen days, since the reservation handoff and the decision journal both need to survive a rerun without doubling up. Got a promotion coming that will spike order volume? Mention it early and the schedule accounts for it.

Before we build anything Which stock rules actually define a valid substitute Who in your workspace approves a costlier swap How far a historical backfill needs to reach Which channel each Teams card should reach Set once, tested against a real collision Rehearsal run Simulated set: 58 order lines Collisions simulated 58 Candidates offered 21 Silent substitutions 0 Ready for your workspace
  1. Walk through your real substitution calls

Together we look at how a stock shortfall actually gets handled today, and what a good substitute looks like for your catalog.

  2. Draft the eligibility and routing rules

You sign off on which category and stock rules qualify a candidate, and which channel each card should land in.

  3. Wire the desk into your real accounts

The eligibility filter, the candidate finder and the decision actions all get connected to your live Ecwid store and Teams workspace.

  4. Rehearse the hard cases first

A costlier-substitute approval, a customer rejecting a reserved replacement, and a duplicate card all get tested before launch.

  5. Watch one live collision through, then step back

We follow a genuine unfulfillable order through to a posted card and a recorded decision before handing the desk to your team.

Three things to have ready

  • Someone with Ecwid store-owner access to authorize the connection.
  • A Teams workspace owner who can approve the incoming webhook.
  • A few past orders where a substitute actually had to happen.

07Security and ownership

The desk can post a card. It can't touch your catalog or your store settings

On Ecwid, the connection reads order, product and stock fields only — nothing about pricing, catalog structure or storefront settings is writable from this build. On Teams, posting is limited to the one channel or chat your workspace owner names.

Nothing in your catalog changes from here

The desk reads order lines, product data and stock counts to make its decisions, and never writes back to your product catalog.

Posts to one named destination, nowhere else

The Teams connection is scoped to the channel or chat you approve — it can't post to any other conversation in your tenant.

Credentials never end up on a card

Nothing that authorizes access to either account is ever printed into an Adaptive Card, a log line, or a decision note.

A resend can't duplicate a decision

Every card is keyed to its order-line ID, so a retried webhook updates the existing card instead of spawning a second one.

Debug output stays limited to the decision trail

What we retain for troubleshooting is order-line references, chosen actions and when they happened — the customer's personal details don't get carried into it.

You walk away owning the whole desk

The eligibility rules, the candidate logic and the full runbook are handed to your team once the build is signed off.

09FAQ

Questions fulfillment leads ask before this goes live

Still deciding? Request a quote below and tell us about a recent substitution that went badly. We'll tell you plainly whether this fixes it.

Can't we just have Teams alert us when stock runs low?

A low-stock alert tells you a number changed. It doesn't tell you which paid order line is affected, what a valid substitute actually is, or who is supposed to decide. This build answers all three at once, against the one order that actually needs a human call.

Where do candidate substitutes actually come from?

From your own category and stock rules, which we build with you during setup rather than guessing at a generic similarity score. A candidate only ever appears on a card if your rules say it qualifies.

Does this price include our Microsoft 365 or Teams licensing?

No. This page's price covers the build itself. Whatever you already pay for your Microsoft 365 and Teams subscription continues exactly as before.

Our IT team updates our Teams tenant settings often — will that break this?

Most tenant changes won't touch the desk at all, since it only needs the one webhook connector it was granted. If a change ever does affect that connector, the reconciliation pass calls it out by name rather than letting cards quietly stop arriving.

Can we pull in exception cards from before this build existed?

That's what the backfill add-on is for. We set a lookback window, run it once against your past order history, and post a card for each unfulfillable line it finds — so the register doesn't start empty.

Do you support more than one storefront reporting into the same Teams workspace?

Yes. Each Ecwid store keeps its own checkpoint and identity claim; whether a second store shares a workspace or gets its own is a decision we scope with you before the build starts. Related searches this service covers include ecwid to microsoft teams, ecwid orders teams notification and ecwid microsoft teams integration.
